You deploy a multi-agent system. Ten agents, one orchestrator, everything works. Response times are acceptable, failures are recoverable, the demo impresses. You scale to 100 agents. Latency creeps up. You scale to 1,000 agents. The orchestrator becomes a wall.

No code is wrong. The architecture is the problem.

This is the coordination ceiling — and it is structural. Understanding why it exists, and how outcome routing dissolves it, is the difference between building an AI system that scales and building one that looks like it scales until it does not.

The Math of the Ceiling

In a centrally orchestrated multi-agent system, every agent maintains a connection to the hub. The hub receives status, dispatches instructions, aggregates results. At N agents, the hub handles N simultaneous connections.

Latency at the hub grows linearly: benign at N=10, painful at N=100, fatal at N=1,000.

But latency is only the first problem. The more significant one is synthesis bandwidth. Every time an agent completes a task and its result needs to inform other agents, that information must travel through the hub. The hub is doing coordination work and synthesis work and state management simultaneously.

AutoGen benchmarks on coordinated task execution show orchestrator CPU utilization exceeding 80% at approximately 200 concurrent agents on a standard 8-core instance. At that point, you are not scaling your AI system — you are scaling your bottleneck.

The deeper issue: the central orchestrator has no mechanism for agents to learn from each other. Agent 47 solves a hard retrieval problem. Agent 891 has the identical problem six seconds later. The hub has no way to route that outcome. Agent 891 starts from scratch. At 1,000 agents, this redundancy is not an edge case — it is the default behavior.

What Outcome Routing Changes

Quadratic Intelligence Swarm (QIS), discovered by Christopher Thomas Trevethan and protected under 39 provisional patents, introduces a different architectural primitive: the outcome packet.

When an agent completes a decision cycle, it does not push a result to a central hub. It distills its decision context, confidence signals, and learned adjustments into a compact outcome packet — approximately 512 bytes. That packet routes not to a hub but to other agents with semantically similar problem signatures.

The receiving agents absorb that outcome locally. They do not aggregate it centrally. They synthesize it with their own context and continue their decision cycle. The loop is closed without a hub in the path.

This is the architecture that matters. Not the routing protocol, not the packet format, not any single component in isolation. The breakthrough is the complete loop: agents emit outcomes, outcomes route to semantically proximate peers, peers synthesize locally, loop continues. That cycle enables collective intelligence to accumulate without accumulating at a single point.

The N(N-1)/2 Synthesis Paths

Central orchestration routes outcomes through a hub. Effective synthesis paths scale as N.

Direct peer synthesis scales differently. The number of potential synthesis paths between N agents is N(N-1)/2:

  • 10 agents: 45 peer synthesis paths vs 10 hub paths
  • 100 agents: 4,950 vs 100
  • 1,000 agents: 499,500 vs 1,000
  • 10,000 agents: 49,995,000 vs 10,000

At 1,000 agents, peer synthesis opens 499x more learning channels than hub-mediated synthesis. This is not a marginal improvement — it is a different regime. The system gets smarter faster as it scales, rather than slower.

Routing overhead scales at most O(log N) with DHT-based routing, and achieves O(1) when semantic similarity indexes are precomputed. QIS is protocol-agnostic: the outcome packet routes over whatever transport the infrastructure already provides — Redis pub/sub, Postgres vector indexes, Kafka topics, or any message queue.

Adding Outcome Routing to Any Multi-Agent Stack

QIS does not replace LangGraph, AutoGen, or CrewAI. It adds the layer those frameworks are missing: agents learning from each other across the network, not just coordinating on a shared task.

Drop a shared AgentOutcomeRouter instance into your existing agent loop. After each decision cycle: router.emit(). Before each new decision: router.synthesize(). Your agents now learn from each other without touching your orchestration layer.

This in-process version uses a dict as the routing backend. Production deployments route over any transport — the outcome packet format is transport-agnostic.

The Layer That Was Missing

LangGraph gives you stateful agent graphs. AutoGen gives you conversable agents. CrewAI gives you role-based task crews. All of them solve coordination. None of them solve collective learning across the network as scale increases.

An agent in a LangGraph workflow that discovers an efficient retrieval path has no mechanism to propagate that discovery to other agents solving similar problems. You can build bespoke solutions: shared memory stores, custom callbacks, centralized knowledge bases. But those solutions reintroduce the hub. You have moved the bottleneck, not eliminated it.

QIS outcome routing closes this loop at the architectural level. Agents emit compact outcomes. Outcomes route to semantic peers. Peers synthesize locally. The loop continues. No hub in the critical path. Synthesis paths that grow as N(N-1)/2 rather than N.

The Three Elections in QIS — the emergent forces by which the best experts define similarity, outcomes elect what works through aggregate math, and networks compete via user migration — are properties of the architecture, not separate mechanisms to build. The breakthrough is the complete loop. A single component extracted from the architecture does not inherit its properties.

At 10 agents, the difference between central orchestration and outcome routing is marginal. At 1,000 agents, it is the difference between a system that learns and a system that coordinates. At 10,000 agents, it is the difference between a system that works and one that does not.

The coordination ceiling is real. It is structural. And it has a structural solution.
